When FDA approval for a new indication arrived ahead of schedule, Bayer Oncology certified 90% of its field, nearly 300 representatives, within seven days. The traditional one-on-one certification model would have taken an estimated 33 days, a timeline the compressed launch window could not absorb. Bayer put practice and certification on Quantified, available at the same time and on demand, and let reps prove readiness against a consistent, Bayer-approved standard without waiting on trainer availability.
Here is what the program produced, drawn from Bayer Oncology's own data.
Results at a glance, Bayer Oncology vs. the traditional one-on-one model:
Results based on Bayer Oncology program data. The 33-day timeline was modeled from the number of eligible representatives, two trainers, and the previous one-on-one certification process. Engagement reflects reps practicing in the platform. Scores use a five-point proficiency scale.
FDA approval for a major new indication landed earlier than Bayer Oncology anticipated, compressing the certification window. Nearly 300 field reps needed to be certified quickly, consistently, and objectively before a single customer conversation could happen.
The constraint was capacity, not intent. With a small central training team and a traditional one-on-one certification model, getting the full field certified would have taken an estimated 33 days. In a launch, every day the field is not certified is a day it cannot engage customers, so the modeled timeline put time to market directly at risk.
The usual workaround, pulling in more leaders to run certifications, trades one problem for another. It introduces variance in how reps are scored and drains senior people away from coaching and launch support exactly when the field needs them most.
Bayer Oncology removed the dependency on trainer availability. Practice and certification opened at the same time, both on demand.
Reps rehearsed against an AI roleplay built from approved launch materials, on their own schedule, then moved into modular certification when they were ready. Each session was evaluated consistently against Bayer-approved criteria, so a rep who certified on a Saturday night was measured the same way as one who certified Monday morning. Repeated practice was built into the process, giving reps room to improve before the assessment counted while giving leadership a clearer view of progress across the field.
The approach also held up when the launch shifted underneath it. When last-minute FDA and MLR updates landed before launch, the content was updated fast enough to keep certification on track rather than resetting the schedule.
Bayer Oncology certified 90% of the field within seven days, against the estimated 33-day timeline under the traditional model. Thirty-four percent of reps certified within the first 48 hours, putting more than 100 reps in position to enter the field at the start of the following business week.
The speed did not come at the expense of quality. Reps logged an average of three hours and 27 minutes of practice each, with 98.5% engagement across the field. Average scores rose from 2.6 during practice to 4.14 at certification, evidence that reps did not simply certify faster, they measurably improved before the assessment counted. Eliminating manual scheduling and one-on-one assessments saved hundreds of trainer hours.
Readiness also became something leadership could see rather than assume. Historically, Bayer's view of readiness centered on the outcome of a live certification session. Quantified added visibility into practice frequency, time spent practicing, proficiency progression, and certification performance, giving leaders an earlier and more complete picture of where the field stood.
“Leveraging AI in our certification process allows us to be more targeted in our training initiatives. We know exactly what and where the knowledge and skill gaps are, allowing us to tailor training initiatives where the team needs it most. Our learners also get immediate and detailed feedback, better equipping them to own their development.”

Bayer Oncology's results point to a shift that reaches well beyond one launch. Trainer capacity does not have to be the constraint that sets the launch clock. When practice and certification are available on demand and scored against one consistent standard, a field can be certified in days, and the same model carries into the next launch without adding training hours to every plan.
For regulated commercial teams, that combination is the real value: faster certification, a single standard applied to every rep, and human coaching time spent where it changes outcomes instead of on scheduling logistics. It is the thinking behind our approach to product launch readiness and the broader model of pharma field readiness in 2026, and it is how AI can strengthen a pharmaceutical sales rep certification program without sacrificing rigor.
Bayer Oncology opened practice and certification at the same time on Quantified, both available on demand. Reps practiced against an AI roleplay built from approved launch materials, then certified against a consistent, Bayer-approved standard when ready, rather than waiting for a one-on-one session with a trainer. That removed the scheduling bottleneck and compressed a modeled 33-day timeline into seven days.
Under a traditional one-on-one model, certifying a field of several hundred reps can take a month or more, limited by trainer availability. Bayer Oncology's modeled timeline was 33 days. With AI-powered practice and certification, the same field certified in seven days, with 34% done inside the first 48 hours. The benchmark for launch certification has moved from weeks to days.
Consistency is one of the reasons pharma teams adopt it. Every session is evaluated against the same defined criteria, so scoring does not drift from one trainer or one day to the next. Practice is simulated, which lets teams reinforce approved messaging and catch gaps before reps are in front of customers.
